A solid reference model is always the right starting point. Knowing the architecture does not tell you how effective you are in practice. I have seen organizations with every box on the diagram accounted for, and yet business impact remains marginal. Why is that?
The Five Questions That Actually Matter
Instead of admiring the boxes, look beyond the boxes and consider these questions:
1. How do we prioritize AI use cases and investment?
- Most teams don’t. They chase hype. GenAI for ad copy becomes the shiny toy while churn or cross-sell problems go untouched.
- Without prioritization, you end up with 10 pilots and no measurable outcomes.
2. What is the extent of deployment?
- The honest answer in most orgs: a handful of pilots. Nothing embedded into core workflows.
- The gap between “demo” and “production” is where most AI enthusiasm dies.
3. What is the quality and readiness of our data and content?
- Everyone says, “we have lots of data.” True, but it is usually siloed, inconsistent, or unlabeled.
- The principle 'garbage in, garbage out' remains unchanged. AI does not magically fix messy inputs.
4. How well are we managing platforms and costs?
- Too often, multiple vendors solve the same problem. Bills rise, integrations fail, and IT spends weekends duct-taping APIs.
- ROI evaporates fast when execution is sloppy.
5. Do we have the governance to scale safely?
- This is the one everyone forgets until legal or compliance steps in.
- A bank I worked with had a fully trained next-best-offer model sitting idle for nine months because no governance framework existed.
These questions shift the conversation from “what’s in the stack” to “what’s actually working.”
From Questions to Pillars

- Strategy and Alignment: The Extent to which your AI efforts are grounded in business needs and opportunities
- Business Applications: Extent and depth of actual deployment of specific categories of AI tooling

This model helps leaders benchmark themselves, identify their strengths, and pinpoint areas for improvement.
The Real Problem: Lopsided Maturity
In practice, I rarely see companies immature across the board.
What I see are uneven profiles:
- Level 4 in Technology, Level 1 in Data
- Strong Governance, but limited Business Applications
- Dozens of pilots, but no Strategy alignment
It is the imbalance that kills momentum: Sophisticated tools without adoption, clean data pipelines without oversight, AI pilots without business sponsorship.
This model makes those trade-offs visible so leaders can decide: fix the weak pillars, or lean harder into the strong ones. At least the decision is conscious.
What to Do Next

- Benchmark first: Don’t guess. Complete the assessment and see where you stand across the five pillars.
- Spot your weakest pillar: That is usually where the biggest drag lives. Fancy tools won’t help if your data or governance is broken.
- Align next-quarter priorities: Use the benchmark to redirect investment. Instead of chasing another tool, fix the capability that is blocking ROI.
- Accept trade-offs: You don’t need to max out every pillar. Make deliberate choices about which dimensions to strengthen now and which to park for later.
